Frontline Education as a Commercial Growth System

Executive summary

Frontline employees are one of the most influential links between a product and its customer. We built a system that helped those employees learn, certify, earn recognition - and remain connected to the brand.

The commercial challenge

The recommendation happens at the counter.

In specialty retail, product adoption often depends on the person closest to the customer. In cannabis, that frontline salesperson is commonly called a budtender. If they cannot understand and explain a product clearly, the brand’s investment loses force at the moment of recommendation.

The opportunity was larger than training: create a lasting relationship with the individual professional while delivering visible value to the retailer.

The system

One enrollment created an ongoing relationship.

Budtender Education 101 became a multi-brand web-app environment connecting retailer invitations, individual enrollment, short product courseware, scored assessments, certification, Klaviyo segmentation, private Shopify rewards, field delivery, and continued participation.

Why individual registration mattered

The retailer initiated access, but each salesperson created a personal account. That allowed course history, certification status and future access to continue even when a participant changed stores. A transient workforce no longer meant a disposable brand relationship.

The partnership engine

Every participant gave the partnership another reason to reconnect.

Certification + recognition

The physical reward completed the loop.

Participants who passed at 80% or higher entered a course-specific certified Klaviyo segment. Their completion email included a digital credential, test score, private Shopify reward code and a direct link back into the platform.

A Brand Ambassador or field team member then delivered the earned merchandise to the participant’s retail location in a tote bag with a note, leaving it with the manager. The handoff recognized the employee, made achievement visible to store leadership and gave the brand a positive reason to return.

The invitation-led test

Start deliberately. Learn quickly. Scale the architecture.

The initial test ran from August 1 through December 5, 2025 with selected Massachusetts and Washington retail partners. Massachusetts launched first with Stingers and HAVN Extracts; Washington participation centered primarily on Stingers. SWEETS by Stingers and No. 9 Collection entered during the final days of the Massachusetts test.

What the test established

  • Retail relationships could activate individual participation.
  • An 80% standard could verify knowledge and trigger certification.
  • Digital completion could coordinate ecommerce rewards and field delivery.
  • Additional brands could enter without rebuilding the platform.

My leadership contribution

I designed the system to connect every layer of commercial execution.

My role was to develop and operate the system across its connected components - from the commercial model, courseware and assessments to the interface, certification logic, email segmentation, rewards, reporting, and integration with The Drop and the Champion pathway.

A Field Marketing Manager led the Brand Ambassador team that activated stores, encouraged participation, sustained retailer relationships and delivered earned rewards. I shared program visibility with the Sales Director and sales team so education could function as a practical retailer-support and sales-enablement tool.

The role name changes. The system does not.

Budtender, sales associate, product advisor, specialist, server, technician or representative - the model applies wherever frontline confidence influences adoption.
